SEO Isn't Dead. It Just Stopped Being About Keywords.

Every couple of years, someone declares SEO dead.


First it was social media. Then voice search. Now it's AI Overviews and chatbots pulling people away from the traditional results page before they ever click a blue link. AI Overviews now show up on more than 40% of Google searches, and that number keeps climbing.


The prediction is always dramatic. It's also consistently wrong, for the same reason each time: it mistakes a change in how people find information for the disappearance of the need to find information at all. What's actually happening is more useful, and more actionable, than a eulogy. Here's the strategy shift, broken down into steps you can execute this quarter.


Step 1: Understand What Actually Gets Cited, Not What You Assume Gets Cited


Most businesses still think of AI visibility as an SEO side effect: rank well, and eventually an AI Overview will pull from your page. The data says something different. Google's AI Overviews cite three or more sources in 88% of cases, and only 1% cite a single source. That means you're not competing to be the one answer. You're competing to be one of several, which changes what "winning" even looks like.


The bigger surprise is what predicts inclusion in that group. Across a study of 75,000 brands, web mentions (being talked about across the open web, in articles, forums, and roundups, whether or not those mentions link back to you) correlated with AI Overview visibility three times more strongly than backlinks did. That is a direct challenge to how most SEO budgets are still allocated. Link building has dominated off-page strategy for two decades. Mention building, meaning digital PR, founder commentary, product reviews, and community discussion that name your brand, is now the stronger signal.


What to do with this: shift a meaningful share of your off-page budget from pure link acquisition toward earned media and digital PR that generates brand mentions, even unlinked ones. Pitch journalists and niche publications on data, original research, or expert commentary. Track brand mentions with a tool like Ahrefs' Brand Radar or a media monitoring service, not just backlinks.



Step 2: Restructure Your Highest-Value Pages Around Where Citations Actually Come From


A separate analysis of 100 AI Overview citations found that 55% of the cited snippets came from the top 30% of the source page. Only 21% came from the bottom of the page. This is a structural finding, not a content-quality finding: your answer can be excellent and still never get cited if it's buried under three paragraphs of preamble.


What to do with this:


  1. Audit your top 20 organic-traffic pages and identify where the direct answer to the page's primary question actually sits.

  2. If the answer isn't within the first 300 words, restructure the page: open with a two-to-three sentence direct answer, then expand into detail, context, and nuance below it.

  3. Add a dedicated FAQ section using structured FAQ schema for the 3-5 most common follow-up questions on that topic. Discrete, well-marked question-and-answer pairs function as individual citation targets.

  4. Avoid promotional language in the answer itself. Semrush's research found that promotional phrasing (words like "best," "leading," or "industry-leading" attached to a brand) cuts citation rates by roughly 26%. Save the persuasion for later in the page; keep the direct answer factual and neutral.


Step 3: Build Platform-Specific Authority, Not Just Website Authority


AI systems don't pull equally from every type of source. Across more than 75,000 brands, YouTube mentions had the strongest single correlation with appearing in ChatGPT, AI Mode, and AI Overviews of any variable measured, at 0.737. For B2B and software queries specifically, LinkedIn has overtaken traditional domains as the most-cited source across major AI platforms, and a large share of those citations come from individual employee posts, not company pages.


What to do with this: if you sell to consumers and your queries are visual or instructional (how-to, comparison, review-style searches), build a real YouTube content plan tied to your core topics, not just a repository of ad creative. If you sell B2B, get your subject-matter experts publishing regularly and specifically under their own names on LinkedIn. A founder or product lead posting real analysis outperforms a company page posting announcements, because that's what the platforms are actually pulling from.



Step 4: Measure It Instead of Guessing


Google launched a dedicated Generative AI performance report inside Search Console in June 2026, found under Performance, in a tab separate from the standard Search results view. It shows impressions from AI Overviews, AI Mode, and Discover's generative features, broken down by page, country, and device. It does not yet show clicks or the specific prompts that triggered your appearance, so treat it as a directional signal rather than a complete picture.


What to do with this: check whether the report is live on your property monthly. Pull the pages generating the most AI impressions and compare them against your standard Performance report. A page that's climbing in AI impressions but flat in regular clicks is a candidate for the FAQ and restructuring work described in Step 2. Early data suggests brands that are actively cited inside AI answers see roughly 35% higher organic click-through rates than uncited competitors, even as total clicks across the category decline. Being cited isn't a consolation prize. It's currently outperforming a plain ranking.

None of this means abandoning traditional SEO. Crawlability, indexation, page speed, and internal linking are still the foundation everything else sits on, because none of the AI systems above can cite a page they can't find or parse in the first place.


What's changed is the strategy layer sitting on top of that foundation. Rankings alone no longer capture whether you're actually visible to a customer researching a decision.


Mentions, structure, platform-specific authority, and direct measurement of AI impressions now belong in the same strategy conversation as keywords and backlinks, not as an afterthought bolted on once the "real" SEO work is done.
